Find the Right Who:
Why building something meaningful begins with people, not structures or systems.

The age-old saying goes, “If you build it, they will come.”
For years we have accepted this as something positive. Almost like a promise. Build the opportunity, build the platform, build the community, and people will naturally gather around it.

But there is a question that rarely gets asked.

Who is “they”?

Because “they” are not always aligned with the vision.
“They” are not always there to build.
Often, they come to take, to redirect, or to reshape something that was never meant for them.

History shows this pattern again and again. Something meaningful is created. A movement, a business, a community, a place built with care and intention. Then people arrive with interests that were never part of the original purpose. What began as a shared idea slowly becomes a contested space. What was meant to unite begins to divide.

The problem is not that people come.

The problem is when they arrive without a shared purpose.

Over time I have come to believe that the famous phrase has the order wrong. It assumes that building alone is enough. But building without alignment often invites conflict, confusion, and competing agendas.

The stronger foundation is not the structure itself.

It is the people.

Before you build the thing, you must find the who.

The people who understand the vision.
The people who share the responsibility.
The people who see the future the same way you do. Not perfectly, but closely enough that the work becomes collective instead of competitive.

When the right people come together first, something powerful happens. The vision no longer belongs to one person. It becomes shared ownership. Decisions become clearer. Conflict becomes smaller. Progress becomes stronger because it is supported by common direction.

In my own work, whether designing homes, developing land, or thinking about intentional communities, I have learned that the most important structure is not the building.

It is the alignment of the people building it.

Because when the right who comes together, the “they” who arrive later do not disrupt the vision. They strengthen it.

So perhaps the old saying needs a small correction.

Do not build it and hope they come.

Find the right who first.
Then build something strong enough to welcome the rest and withstand the test.
